Your CRM isn't the problem — your lifecycle definitions are

Key takeaway

Before you migrate CRMs or blame the tool, check whether marketing, sales, success, and finance each quietly mean something different by "lead," "MQL," and "opportunity." No platform fixes a definition your teams haven't agreed on — you'll just rebuild the same ambiguity in a new system and call it a migration. Fix the definitions first.

Every few years a team decides the CRM is broken and starts shopping for a new one. Most of the time the platform is fine. What's broken is that marketing, sales, success, and finance each quietly mean something different by the word "lead."

The tool reflects the disagreement

If an MQL means one thing in your automation and another in your pipeline reports, no platform will save you. You'll rebuild the same ambiguity in a new system and call it a migration.

Tip

Write your lifecycle stages as one sentence each, with the exact event that moves a record forward. "An MQL is a contact who requested a demo" beats "a marketing-qualified lead" every time — it's testable.

Define the transitions, not just the stages

The value isn't in the labels — it's in the moment a record crosses from one stage to the next, who owns it after, and what the system does automatically. Nail those and your reporting stops being an argument. Once the definitions hold, instrument one stage before you automate it so the data proves the model works.

Watch out

Don't let a workflow silently reclassify records to make a dashboard look better. If the definition and the automation disagree, fix the definition first — then wire the automation to match it.

This is exactly the work we do before touching a Salesforce or HubSpot build: get the operating model clear, then make the platform reflect it. A CRM that mirrors how your revenue teams actually work is the goal — the software is just the medium.
